The way I imagine it is that girlfriend moves in to a guy who lives with mom (or both parents) for whatever reason. Could be cultural, could be lack of choices. The same about the girlfriend,
she may be more motivated to move away from her previous circumstances than elevating the current relationship that quickly. (Current circumstances with closed dorms and "shelter in place" orders may help to justify this a lot, actually.) At first mom is none too happy. I love that. She turns into the house whore. What if they had other family members staying with them? You could have so many hot, filthy pairings. It seems more plausible and appealing to me as a lesbian story. Make the son a daughter. Daughter is in college or in last year of high school, 18, and lives at home with mom, divorced. Daughter has a best friend who is very glamorous and sexy and popular. Reigning homecoming queen. Daughter secretly has a crush on best friend and has lesbian fantasies about her.

Daughter catches friend in bed with mom one day. Is shocked and devastated.

Friend tries to explain, and during conversation friend realizes daughter has crush. Friend starts to make out with daughter, and they have sex.

Daughter feels better now because her fantasy has come true, but she's still mad at mom.

Friend brings mom and daughter together to patch things up, and in the process takes their clothes off and persuades them to kiss each other. They do, and pretty soon they're having a threesome.

My philosophy (could be just me -- others are free to be different) of an erotic story is that it should have a primary erotic focus. If the daughter is a son, then as the OP makes clear there are many questions about the focus. Is it a mom-son incest story? Or is the focus on mom and the friend? From whose point of view do you want the story to be told. In my concept the POV would be from the daughter, but you also could tell it from mom's POV or the friend's POV.

For those who'd like a more lighthearted approach to the plot:
I'm reminded of a story years ago in some tabloid magazine about this guy who tried to make his girlfriend eat lots of bananas because he thought they had some mysterious hormonal power to turn women gay. His plan was to cut her off before she went full lesbian, and just make her open to a threesome with another woman. What a keeper.

Of course the notion is ridiculous, but in this story it actually works! Unfortunately for our poor miserable protagonist his mother is eating the same foods as the girlfriend, and now they're cheating behind his back. That is until they uncover his manipulation, and they really make him suffer for it.
